Stage substages contribute StageRecord.realElapsed (only once finished, since a running stage's live value would skew avg / max); leaf substages contribute aggregatedElapsedTime (final attempt + retries + retry wait delays) — the real cost a downstream avgPerFinishedSubstage / ETC projection should reflect.
